Private Markets AI Proof Sprint

Underwrite one recurring workflow, prove it on real work and leave with a go/no-go implementation case—inside the tools, permissions and controls your firm actually has.

Private-markets firms rarely lack AI ideas. The harder question is which opportunity deserves time, budget and operating attention. A polished demo is not enough: the workflow must work on representative material, expose its sources and failure behaviour, fit the approved environment and have an owner who can judge the result.

The Proof Sprint creates that evidence before a firm commits to a platform, a transformation programme or a larger implementation. It takes one bounded workflow from anecdote to a decision that investment, operating, technology and risk stakeholders can examine together.

One workflow. Working evidence. A decision you can defend.Evidence before transformation

01The four-week shape

StageWhat happensWhat the client receives
Week 1 · UnderwriteMap the workflow, owner, inputs, judgement, output, baseline effort, failure cost and success test.A workflow brief, risk map, value hypothesis and agreed acceptance criteria.
Week 2 · ProveBuild the smallest end-to-end version that can be used and judged on representative work.A working proof inside the approved environment—not a presentation about one.
Week 3 · ValidateTest sources, completeness, edge cases, permissions, uncertainty, human review and operating fit.A validation pack with test cases, results, controls and visible failure behaviour.
Week 4 · DecideSet out the evidence, economics, remaining constraints, operating ownership and proportionate next step.A go, revise or stop recommendation, handover and 30 / 60 / 90-day roadmap.

Four weeks is the typical shape for one bounded workflow. The exact timetable is confirmed after the fit conversation; complex integrations, approvals or higher-risk uses may require a different plan.

02What is included

  • Workflow underwrite: the current process, economics, data, judgement, owner, downside and reason to act.
  • Working proof: one end-to-end version using representative approved inputs and the firm’s available tools.
  • Validation pack: agreed test cases, quality results, source behaviour, exceptions and limitations.
  • Control design: permitted inputs, human-review points, escalation, auditability and explicit “Not Found” behaviour where required.
  • Decision case: benefits, implementation burden, operating requirements, risks and a clear recommendation.
  • Handover: reusable instructions or skills, documentation, an owner session and practical next actions.
  • Focused follow-through: thirty days of agreed office-hours support after handover to unblock the first real use.

03The commercial principle

The sprint is fixed-scope and fixed-fee once the workflow and access requirements are understood. It is delivered directly by James Bell rather than passed through a large consulting team. There is no software commission, predetermined platform or obligation to expand into a larger programme.

// The risk reversalA documented no-go decision is a valid outcome. If the data, economics, controls or ownership do not support implementation, the recommendation should say so. The client keeps the evidence and avoids funding a weak build.

04What makes a strong candidate

  • The workflow is recurring, document-heavy, analytical or operationally expensive enough to matter.
  • An experienced owner can explain the real process and judge what good looks like.
  • Representative material can be used inside an approved environment.
  • The desired output, review standard and important failure modes can be made explicit.
  • There is a real decision to make: proceed, revise the scope, choose another tool or stop.

Examples include document interrogation with cited answers, IC preparation, recurring reporting, investor-response drafting, pipeline updates, internal knowledge retrieval, data extraction and controlled hand-offs between systems.

05When this is not the right offer

The sprint is not a generic inspiration workshop, a procurement exercise for a predetermined product or a substitute for an owner who understands the workflow. If the immediate need is broad team capability, start with AI literacy and training. If the firm needs direction, guardrails and a portfolio of priorities, start with AI foundations. If the use case is already defined and build-ready, move directly into AI implementation.

06Proof Sprint FAQs

What happens if the workflow does not justify implementation?

The result is a documented no-go decision: the evidence, constraints and possible alternatives are set out clearly, with no obligation to enter a larger programme.

Does this require a new AI platform?

No. The work starts with the firm’s approved tools, permissions and data. New technology is considered only when the workflow and evidence justify it.

What does the client need to provide?

A recurring workflow, an accountable owner or experienced reviewer, representative approved material, access to the relevant tools and a clear view of what a good result should look like.

Can this begin from an existing backlog or hackathon prototype?

Yes. Existing ideas or prototypes can be useful inputs, but the sprint still makes the workflow, evidence, controls, ownership and success test explicit before recommending investment.
